Introduction
A broad product portfolio helps LEGO absorb market shocks because weakness in one theme, age group or customer segment can be offset by strength elsewhere. However, the same breadth that creates resilience can also create a different kind of vulnerability: operational complexity. The more sets LEGO launches, the more forecasts it must make, the more components it must manufacture and move, and the more inventory it must manage across factories, warehouses and retailers. In antifragility terms, portfolio breadth is beneficial only while the underlying system can handle the complexity it generates. Once complexity grows faster than operational discipline, variety can become a source of fragility rather than protection. Why a Larger Catalogue Raises Operational Demands
LEGO’s portfolio has expanded dramatically. The company reported its largest-ever range in 2024 with 840 products, following a record portfolio in 2023 in which nearly half of products were new. By 2025 the assortment had grown further, exceeding 860 products. Such variety creates more opportunities to reach different customers, but it also multiplies planning challenges. Each new set creates several operational questions:
- How much demand should be forecast?
- Which factory should produce it?
- How many components are required?
- How long should it remain in the catalogue?
- How much inventory should be held in different regions?
Errors become more likely as the number of active stock-keeping units increases. A forecasting mistake on one product may be manageable, but hundreds of simultaneous forecasting decisions can create significant overstock or shortages.
This risk is particularly relevant because LEGO intentionally refreshes its portfolio at a high rate. Around half of the assortment is typically new each year. Constant innovation helps keep the brand relevant, yet it also reduces the amount of historical sales data available for forecasting. A recurring City fire station can be modelled from previous releases; a completely new licensed set or adult-oriented product often cannot. For antifragility, the lesson is that diversity only strengthens the company when information systems, planning processes and operational coordination improve alongside portfolio growth. Otherwise, the organisation becomes harder to predict and control.
How Licences Add Partner and Release-Cycle Exposure
Licensed themes are among LEGO’s most successful products. Star Wars, Harry Potter and other entertainment properties repeatedly appear among the company’s strongest-performing themes. These licences broaden demand and reduce dependence on any single in-house concept. [Webwire]webwire.comWebwireThe LEGO Group delivers record top- and bottom-line…11 Mar 2025 — The 2024 portfolio was the LEGO Group's largest ever, with 84… [The Brick Fan]thebrickfan.comthe lego group 2023 annual results report small but steady growthRevenue was up 2% compared to 2022 while consumer…
Yet licensing introduces a second layer of complexity beyond normal product management.
Unlike wholly owned themes, licensed products are linked to external organisations, intellectual-property agreements and media release schedules. A delay in a film, television series or game can affect launch timing. Marketing plans often need coordination with partners. Product confidentiality requirements can complicate supply-chain planning and retailer communication.
Licensing also increases portfolio interdependence. A homegrown theme can be adjusted entirely within LEGO’s control. A licensed range depends partly on decisions made elsewhere. Even when sales remain strong, the company must manage approvals, contractual obligations and brand-alignment requirements that do not exist for internally owned themes. From an antifragility perspective, licences are valuable because they diversify demand sources. However, they also create additional pathways through which disruption can enter the system. The benefit comes from balancing licensed and non-licensed themes rather than allowing the portfolio to become overly dependent on external intellectual property.
Why Breadth Needs Factories, Supply Chains and Inventory Control
The practical constraint on portfolio breadth is not design creativity but operational capacity.
LEGO has responded to growing demand by investing heavily in factories, distribution centres and regional production capacity. The company has expanded facilities in Hungary, Mexico and China, opened a new factory in Vietnam, and continued building additional production and distribution infrastructure closer to major markets. These investments are partly a response to growth, but they also reflect the need to support an increasingly large and diverse product portfolio. A broad catalogue affects operations in several ways:
Manufacturing complexity. Different sets require different mixes of elements, packaging and production schedules. More products increase scheduling and capacity-allocation challenges.
Inventory risk. Retailers and LEGO itself must decide how much stock to hold. Too little inventory leads to missed sales; too much ties up capital and eventually requires discounting.
Distribution complexity. Thousands of products must reach different regions, channels and retailers at the right time. Seasonal launches and limited-release products increase the difficulty.
Capital requirements. Supporting a wider portfolio often requires investment in warehouses, factories, software and logistics networks. LEGO’s recent reports show continued spending on factories and long-term capacity expansion. [LEGO Store]lego.comLEGO Group 2023 Financial HighlightsLEGO Store2023 Financial Highlights of the LEGO GroupMarch 6, 2024 — Cash flow from operating activities increased one percent. This is why portfolio breadth cannot be evaluated independently from supply-chain capability. A company that doubles its assortment without strengthening operations may become more fragile. LEGO’s recent performance suggests it has largely avoided that outcome by investing aggressively in manufacturing and distribution while expanding its range. The company’s own 2024 results highlighted both a large and diverse portfolio and a resilient supply chain as contributors to growth. The Antifragile Balance: Variety Without Overextension
The key tension is not whether LEGO should have many themes and sets, but how many it can manage effectively.
Too little variety would leave the company exposed to shifts in consumer tastes. Too much variety could create forecasting errors, inventory inefficiencies, organisational complexity and dependence on increasingly intricate supply-chain coordination. The optimal position lies between those extremes.
LEGO’s recent history suggests that breadth has remained an asset because it has been accompanied by investment in factories, distribution networks, planning systems and operational capacity. The company has expanded its portfolio while simultaneously expanding the infrastructure needed to support it. For understanding antifragility, this distinction is crucial. Portfolio breadth is not automatically protective. It becomes protective only when the organisation can absorb the additional complexity. LEGO’s challenge is therefore not simply creating more sets, but ensuring that every increase in variety is matched by the operational discipline required to make that variety manageable.
